AI Search Optimization for Agencies: The Monthly Workflow
How an agency runs AI search optimization for clients in 2026: the onboarding audit, the monthly workflow (content, mentions, consistency, reporting), what you deliver each month, and how to scope it.
By Josiah Jirgens, Technical Director of ComKey Consulting
"AI search optimization" is the umbrella term for getting a brand visible in AI-generated search, which in practice means answer engine optimization (any answer engine, including Google's snippets and AI Overviews), generative engine optimization (the AI assistants specifically), and AI Overview work. The concepts are covered elsewhere on this blog; this guide is the operational view for agencies: what the work actually looks like month to month, what you deliver, and how to scope it.
For the concepts, see answer engine optimization and the AI visibility for agencies hub. For positioning the business around this, becoming an AI SEO agency. This page is the workflow.
What "AI search optimization" covers
It's an umbrella over three overlapping practices:
- AEO (answer engine optimization): being the answer any answer engine gives, including Google's featured snippets and AI Overviews and the AI assistants.
- GEO (generative engine optimization): the narrower focus on generative AI tools, ChatGPT, Perplexity, Gemini, and being cited by them. (Agency angle: GEO guide.)
- AI Overview optimisation: the tactical work of getting content pulled into Google's AI Overviews. (Tactics: how to rank in AI Overviews.)
For client delivery you don't separate these out. They're one programme aimed at one outcome: the client's brand showing up in AI answers.
The agency workflow, month by month
1. Onboarding: the baseline audit
Start by measuring where the client stands. Run an AI-visibility audit: for the queries that matter to the client (category terms, "best X," buyer questions), is the brand named in AI answers, how often versus competitors, who's cited instead, and what sources those answers cite? Set the list of queries you'll track from here on. This baseline is what every later report compares against. (What the audit involves: what is an AI-visibility audit.)
2. Month 1: quick wins on the highest-value pages
Fix the obvious extraction problems first. On the pages targeting the client's most important queries: add a direct, self-contained answer near the top; restructure with question-shaped headings, lists, tables, and an FAQ block; add clean schema (FAQPage, HowTo, Article). These are fast, they don't depend on anyone else, and they make the existing pages far easier for engines to lift from.
3. Ongoing: the content programme
Produce and restructure content for the target queries, and build out the cluster. Answer engines favour sources that demonstrably know the topic, so a coherent set of interlinked pages beats a few thin ones. This is the bulk of the recurring work, and it's the same content discipline good SEO already involves, aimed at being the answer.
4. Ongoing: mention-building
Get the client into the sources AI engines read. Round-ups, comparison posts, "best X" lists, reputable directories, references in respected publications. Pitch placements, get the client included in lists that already rank, and create the comparisons that don't exist. Brand-mention density across trusted sources is one of the strongest signals for showing up in AI answers, so this is not optional, it's a core line of the work and it's largely digital PR.
5. Consistency cleanup
Make the brand's facts say the same thing everywhere. Category, product description, differentiators, basic details, on the client's site, their profiles, the directories they're in, and the articles that mention them. Conflicting or outdated information is noise that hurts AI presence. This is a one-time clean-up plus ongoing maintenance as things change.
6. Monthly: measurement and reporting
Re-run the AI-visibility check on the tracked queries and report it. Presence, share of voice, competitor movement, new citations gained, and how those tie to the work done that month. Report it alongside the client's classic SEO metrics so AI presence becomes a normal line in the monthly report, not a side project. (Tools: AI visibility tools.)
7. Iterate
Double down on what moved the number. If a particular type of page, a particular placement, or a particular content cluster shifted the brand's presence, do more of it. AI search is new enough that the feedback loop is genuinely informative; use it.
What you deliver each month
Concretely, the client should receive: a report (AI-visibility metrics plus a work log of what was done), the content shipped, the placements and mentions secured, and next month's plan. That's a tangible monthly deliverable, which matters, because "we're optimising for AI search" is too vague to renew a retainer on; "here's the report, here's what we shipped, here's where your presence moved" is not.
How to scope and price it
Two pieces: an onboarding audit (a one-off, often the wedge that sells the engagement) and a monthly retainer scoped like the content-and-PR programme it largely is, sized to the client's ambition. Keep the audit cheap or free; price the recurring work like the work. Exact numbers depend on your market; the structure is consistent. Common failure modes
- Treating it as a project, not a programme. The audit is the start, not the deliverable. AI search optimisation is ongoing.
- Not measuring. Without the before-and-after on AI presence, you can't prove the work, and the retainer doesn't survive.
- Promising positions. AI answers aren't ordinal lists. Promise presence and share of voice.
- Skipping the SEO foundation. Engines pull from pages that already rank; AI search optimisation on a weak site is building on sand.
- Doing only the on-page work. The mention-building is half the job. An agency that just reformats pages and never builds placements will underdeliver.
FAQ
Frequently asked questions
- What is AI search optimization?
AI search optimization is the umbrella term for getting a brand visible in AI-generated search: answer engine optimization (being the answer any answer engine gives, including Google's snippets and AI Overviews), generative engine optimization (being cited by AI assistants like ChatGPT and Perplexity), and AI Overview optimisation. In practice it's one programme, content structured for extraction, brand-mention density across trusted sources, a strong classic-SEO foundation, factual consistency, and ongoing measurement, aimed at the brand showing up in AI answers.
- How does an agency do AI search optimization for clients?
It runs a workflow: an onboarding audit to establish where the brand stands and set the queries to track; quick on-page extraction fixes on the highest-value pages in month one; an ongoing content programme building out the relevant cluster; ongoing mention-building (getting the brand into the round-ups, comparisons, and directories AI engines read); a consistency clean-up of the brand's facts across the web; and monthly measurement and reporting on AI presence, tied to the work done. Then it doubles down on whatever moved the number.
- What does an AI search optimization service include?
Typically a one-off onboarding audit plus a monthly retainer covering: content production and restructuring for the target queries, page-level extraction work (direct answers, structure, schema), mention and citation building, brand-fact consistency maintenance, and monthly reporting on AI-search presence. The monthly deliverable to the client is a report (metrics plus a work log), the content shipped, the placements secured, and next month's plan. It's scoped and priced like the content-and-PR programme it largely is.
- How do you measure AI search optimization?
By tracking the brand's presence in AI answers over time: for a fixed set of important queries, is the brand named, how often versus competitors, who's cited instead, and which new sources are being picked up. You establish a baseline in the onboarding audit and re-run the check monthly, reporting the movement alongside classic SEO metrics. Classic rank tracking won't show this; you need an AI-visibility tool. Without the measurement, you can't prove the work landed.
